AI adoption needs a lifecycle, not a pilot
A successful demonstration is not evidence that an AI service is ready to become part of school life. Leaders need a repeatable route from purpose and evidence to approval, use, review, change and exit.

Approve the use case, not just the product name.
DfE's AI support for leaders and data-protection guidance point towards a purpose-led approach: define the educational or operational need, understand the data and users, set safeguards, retain human responsibility and review the service as it changes.12
AI services can change their model, features, training use, subprocessors, interface, output or terms after the original decision. A one-time pilot approval therefore has a short shelf life unless it includes conditions for continued use and a trigger to reopen assurance.23
- Start with a defined problem and a measurable reason to use AI.
- Record data, people, harm, human-review and stop conditions before live use.
- Reopen the decision when the service, purpose, model, users or risk changes.
01 / Use case before tool
The first approval question is what the school is trying to improve.
A named product can conceal several different uses: planning, assessment support, communication, translation, administration, pupil-facing interaction or automated recommendation. Each use has a different data, inclusion, safeguarding, workload and professional-judgement profile.12
- State the user, purpose, expected benefit and alternative if the service is not used.
- Define what the system must never decide or communicate without human review.
- Set a measure for workload, learning, inclusion, safety or service quality before the trial begins.
02 / Seven gates
A lifecycle gate keeps assurance aligned with the service as it matures.
The programme's practical model is: purpose; data and role; safeguarding and inclusion; security and access; evidence and professional oversight; material-change review; and exit. Not every use needs the same depth, but every use needs a recorded judgement proportionate to its potential impact.234
03 / Change and exit
The decision is not complete until the school knows how it will pause, change or leave.
Record the events that reopen assurance: a new model, new data type, new age group, material feature, new subprocessor, altered retention, incident, changed output or significant change in educational purpose. Keep export, deletion, account closure and communications in the exit record.23

- DfE guidance supports local judgement; it does not approve a particular AI product or use.
- A positive pilot result may not generalise across subjects, ages, accessibility needs or staff workloads.
- A DPIA may be required in some cases, but a DPIA decision is not a complete product-safety assessment.
